The Business Challenge
The business situation the organisation faced before the project began.
Processing employee and intern timesheets from scheduling software involved manually calculating unpaid breaks, regular hours, and complex overtime (OT and Double OT) across different hourly rates and job sites. This manual calculation was tedious, highly susceptible to payroll errors, and consistently delayed the weekly processing cycle.
Why AI Was the Right Solution
Why AI was the right approach — and what alternatives were considered.
Native integration apps in Zapier can move data between platforms, but they completely fail at complex, conditional arithmetic like parsing date/time strings, deducting variable unpaid breaks, and dynamically branching into OT and Double OT tiers based on labor laws. Attempting to build this with standard Zapier formatter steps would have required an impossibly massive, fragile web of logic paths. By utilizing an AI collaborator to rapidly draft and refine advanced JavaScript, we consolidated thousands of calculations into a single, clean Zapier Code step that executes in milliseconds.
How the Solution Was Delivered
Discovery, design, development, testing and rollout — the journey, not the tooling.
- 1Mapped the weekly scheduling software data export to Zapier triggers.
- 2Built a custom JavaScript Code block to ingest raw, comma-separated timestamp and break data.
- 3Engineered JS logic to calculate standard hours, unpaid breaks, OT, and Double OT per employee.
- 4Scripted dynamic mapping of varied hourly rates to specific employees and interns.
- 5Aggregated manager and clock-in notes into the final output array for auditing.
- 6Formatted the final payload into a clean, structured CSV.
- 7Configured automated delivery of the final CSV to the accounting/payroll team.
Key Technical & Architecture Decisions
Architecture, model selection, workflow and trade-offs.
The most critical architectural decision was abandoning Zapier's native data formatters and external spreadsheet formulas in favor of a centralized JavaScript processing engine. Scheduling data often arrives in messy, comma-separated formats with nested timestamp strings. The Code step was engineered to ingest these arrays, normalize the time zones, and execute strict mathematical rules for breaks and overtime independently. Furthermore, outputting the final data as a dynamically generated, structured CSV rather than mapping individual fields directly to a rigid accounting API provided a much-needed manual review and audit buffer before finalizing payroll.
Challenges & How They Were Solved
Obstacles hit along the way and how they were overcome.
Challenge: Raw time entries from the scheduling software varied wildly, with missed punches or unstructured clock-in notes breaking standard parsing logic.
Solution: Implemented JavaScript regex and automated fail-safes within the Code step to clean messy timestamps, normalize formats, and safely append manager notes without corrupting the CSV columns.
Challenge: Different staff classifications (interns vs. full-time) and varying job sites had completely different hourly rates and overtime thresholds.
Solution: Built a dynamic reference table directly into the script to cross-reference employee IDs, applying the correct arithmetic and OT tier multipliers automatically before generating the final totals.
User Adoption & Change Management
How users responded — training, change management and feedback loops.
Because the new system operates behind the scenes between the scheduling tool and the payroll platform, the transition was completely transparent to the general staff. They continued clocking in normally but immediately benefited from the elimination of paycheck errors. For the accounting managers, the adoption process involved a simple, welcome shift: instead of manually manipulating spreadsheets on Friday afternoons, they open the automatically generated CSV, review the manager notes for context, and import perfectly calculated totals directly into their payroll ledger.

The story behind the numbers
This automation fundamentally transformed the weekly payroll cycle from a stressful, error-prone sprint into a seamless, hands-off background process. By completely eliminating manual time-card arithmetic, the HR and Accounting teams reclaimed 10 hours every single week that were previously wasted chasing down discrepancies and recalculating overtime. Culturally, it removed the friction of delayed payments—staff and interns are paid accurately and predictably. The zero-discrepancy rate also means that financial audits are significantly smoother, with all job sites, manager notes, and exact clock-ins systematically documented.
Lessons Learned
What surprised the team, what worked well, and what would be done differently.
- Centralize complex arithmetic (like overtime) in a single code block rather than fragile no-code logic paths.
- Output an auditable artifact (like a CSV) before advancing to direct API payroll injections.
- Accommodate unstructured data natively so user-generated inputs do not break downstream CSV generation.
- Normalize time zones and date strings programmatically before attempting any duration math.
Future Opportunities
Where this solution could go next.
Currently, the automation produces a CSV for review and manual import. The next evolution is full-stack integration: replacing the CSV generation with a direct API push to the accounting software (e.g., QuickBooks or Gusto). Additionally, we can integrate a "Slack Listener" that pings managers mid-week if an employee's hours are trending dangerously close to unscheduled Double OT, allowing operations to dynamically adjust schedules before the payroll cycle concludes.
Professional Reflections
Guidance for another builder tackling a similar problem.
When dealing with financial calculations especially payroll never rely on chaining together multiple no-code formatter steps. Debugging a single miscalculation across 15 different Zapier paths is a nightmare. Centralizing complex arithmetic into a single block of code guarantees mathematical precision and makes iteration infinitely easier. Always ensure that automated payroll scripts pass along contextual data (like manager notes and job site tags), because human auditors will always need the "why" behind the raw numbers when reviewing timesheets.
