Designed and scaled an AI-powered pull request review pipeline that gives engineering teams automated, configurable code review feedback, growing adoption from 4 to 26 repositories.
As the engineering organisation grew, manual pull request review increasingly bottlenecked delivery: reviewers had limited bandwidth, feedback was inconsistent across teams, and a meaningful share of review comments were never addressed before a PR merged. Teams also had different conventions and tech stacks, so a single generic review bot would not fit every repository — the solution needed to be configurable per repository rather than one-size-fits-all.
Designed, built and operated an AI-powered pull request review pipeline that automatically analyses PRs and posts actionable review comments directly on GitHub. The pipeline supports per-repository configuration, so teams can opt in, tune review scope, and plug in custom skills/agents for repo-specific checks (e.g. style, testing conventions, infrastructure-as-code) instead of relying on a single generic reviewer. I owned the system end-to-end — architecture, rollout and ongoing iteration based on usage data and engineering feedback — driving adoption from an initial 4 repositories to 26 across the organisation.
Grew pipeline adoption from 4 to 26 repositories across the engineering organisation. The rate of review comments actually addressed by authors before merge rose from roughly 45% to 75%, reflecting higher-quality, more actionable AI feedback and growing reviewer trust in the system's suggestions. Per-repository configuration and pluggable custom skills/agents let teams tailor review coverage to their own stack and conventions, which was a key driver of adoption and sustained usage.
Review comment addressed/actioned rate improved from ~45% to ~75% after rollout. Repository adoption grew 6.5x (4 → 26 repositories) organisation-wide.
