AI-Assisted Retail Performance Analysis for Smarter Store Deployment Decisions

AI Deploy Network Approved

Implemented an AI-assisted workflow to transform Excel-based retail operational data into performance analysis, rankings, insights, and recommendations. The solution used ChatGPT and Gemini to augment the Store Deployment team’s analysis while applying Human-in-the-Loop validation before outputs supported business decisions.

Chapter 01

The Business Challenge

The business situation the organisation faced before the project began.

The Store Deployment team relied heavily on spreadsheet-based analysis to evaluate promoter performance, planogram execution, and overall store deployment effectiveness.

Although operational data was readily available in Excel, generating meaningful insights required significant manual effort and often resulted in limited analytical depth. Comparing store performance, identifying trends, ranking operational results, and producing actionable recommendations consumed valuable time and depended heavily on manual interpretation.

The business required a more efficient analytical workflow capable of transforming operational data into meaningful business insights while ensuring that final decisions remained under the control of experienced business users.

Chapter 02

Why AI Was the Right Solution

Why AI was the right approach — and what alternatives were considered.

The underlying data already existed in structured Excel files, so the primary challenge was not data availability but the ability to extract deeper insights efficiently.

Generative AI was suitable because the team needed flexibility in exploring different analytical questions rather than relying only on predefined spreadsheet reports.

AI could interpret structured operational data, generate different analytical perspectives, summarize findings, identify patterns, and produce recommendations based on changing requirements.

This made AI particularly valuable as an analytical assistant and decision-support layer, rather than as an autonomous decision-maker.

The Human-in-the-Loop approach ensured that business expertise remained central to the final decision.

Chapter 03

How the Solution Was Delivered

Discovery, design, development, testing and rollout — the journey, not the tooling.

  1. 1Gathered analytical requirements from the Store Deployment team.
  2. 2Identified the operational areas requiring deeper analysis.
  3. 3Reviewed the existing Excel-based analysis process and its limitations.
  4. 4Defined requirements for AI-assisted performance analysis.
  5. 5Prepared structured Excel data as the input for AI-assisted analysis.
  6. 6Used ChatGPT and Gemini to generate performance analysis, rankings, insights, and recommendations.
  7. 7Reviewed AI-generated outputs with the Store Deployment team.
  8. 8Validated whether the generated insights were accurate and relevant to operational needs.
  9. 9Identified additional parameters when the initial analysis did not fully address business requirements.
  10. 10Refined the analytical approach based on business feedback.
  11. 11Used validated outputs as decision-support inputs for Store Deployment activities.
Chapter 04

Key Technical & Architecture Decisions

Architecture, model selection, workflow and trade-offs.

The solution was intentionally designed as a lightweight AI-assisted workflow rather than a complex custom AI application.

Key decisions included:

Use existing Excel data as the primary structured data source.
Use ChatGPT and Gemini as AI analysis layers.
Keep business users involved in validating AI-generated outputs.
Apply iterative prompting and parameter refinement based on business requirements.
Avoid fully automated decision-making for operational activities.
Maintain human review before AI-generated recommendations influenced business decisions.

The architecture can be viewed conceptually as:

Excel Operational Data → AI Analysis → Insights / Rankings / Recommendations → Human Validation → Business Decision

Chapter 05

Challenges & How They Were Solved

Obstacles hit along the way and how they were overcome.

Challenge: AI-generated outputs might not fully reflect business requirements.

Solution: Store Deployment users reviewed the outputs and provided feedback on accuracy, relevance, and missing analytical parameters.

Challenge: Different business questions required different analytical perspectives.

Solution: The AI-assisted workflow allowed analytical parameters and questions to be refined based on the team's changing requirements.

Challenge: AI outputs could not be treated as automatically correct.

Solution: A Human-in-the-Loop validation process was established so that business users reviewed and validated the outputs before using them for decision support.

Challenge: Existing Excel analysis was familiar to users.

Solution: The AI workflow augmented the existing data and analysis process rather than requiring users to abandon their existing operational data source.

Chapter 06

User Adoption & Change Management

How users responded — training, change management and feedback loops.

The solution was introduced as an augmentation of existing business analysis, rather than a replacement for the Store Deployment team's expertise.

Users remained responsible for reviewing and validating AI-generated outputs.

The team was encouraged to evaluate:

Whether the insight was logically valid.
Whether the output addressed the original business question.
Whether additional parameters were required.
Whether the recommendation was relevant to the operational context.

This approach helped maintain user trust and ensured that AI remained a decision-support tool rather than an uncontrolled source of operational decisions.

The story behind the numbers

The AI-assisted workflow improved the team's ability to analyze operational data without relying entirely on manual spreadsheet analysis.

Key impacts included:

Reduced manual analytical effort.
Faster generation of operational insights.
More flexible analysis based on changing business questions.
Ability to generate performance rankings and recommendations.
Deeper analysis beyond traditional spreadsheet reporting.
Better support for Store Deployment discussions and decisions.
Maintained business oversight through Human-in-the-Loop validation.

The solution did not replace business judgment. Instead, it enabled the team to use AI to expand and accelerate their analytical capabilities.

Reflection

Lessons Learned

What surprised the team, what worked well, and what would be done differently.

  • AI creates greater value when it augments human expertise rather than replacing business judgment.
  • Clear business requirements are critical to obtaining relevant AI-generated insights.
  • Human validation remains essential when AI outputs support operational decisions.
  • Existing business data can become significantly more valuable when combined with AI-assisted analysis.
  • AI adoption can start with lightweight workflows before evolving into more sophisticated solutions.
  • Business users should remain accountable for validating AI-generated recommendations.
Looking Ahead

Future Opportunities

Where this solution could go next.

The workflow could be expanded beyond the initial analysis use cases.

Potential opportunities include:

Automating recurring operational performance reports.
Expanding analysis across additional store performance indicators.
Introducing standardized prompt and analysis templates.
Connecting AI analysis directly to structured business data sources.
Creating more consistent KPI-based performance evaluations.
Adding trend analysis across historical periods.
Developing AI-assisted recommendations for broader retail operational planning.

A future evolution could move from ad-hoc AI-assisted analysis toward a more standardized AI-powered retail decision-support platform.

For Peers

Professional Reflections

Guidance for another builder tackling a similar problem.

This project reinforced that successful AI adoption does not always require building a sophisticated AI system from scratch.

In many enterprise environments, significant value can be created by identifying where AI can augment an existing business process and combining it with data that the organization already possesses.

The most important role of a Business Systems professional is not necessarily to build the AI model, but to understand the business problem, define the right requirements, establish appropriate validation mechanisms, and ensure that the technology produces useful business outcomes.

The Human-in-the-Loop approach was particularly important because operational expertise remained essential for interpreting whether AI-generated insights were actually meaningful in the real business context.
